In March of last year, I found a quote for a Winsmith 920 speed reducer that looked almost too good to be true. A supplier wanted $700, free shipping. Our regular distributor wanted $1,250, plus delivery. I called the plant manager and told him we'd saved the company $550.

- $126 restocking fee
- $92 to ship it back

- $840 for a coupling that got damaged during the test run because the shafts were misaligned
Add it up and you get about $3,200. Toss in the two extra days of downtime, and the real number was closer to $4,800. The original distributor's quote of $1,250 plus a two-day ground shipment would have cost about $1,400 and saved us at least a week of headaches.
The fun didn't stop with the gearbox. The original motor on that line was obsolete, so we needed a new 5hp motor and a VFD. I asked the supplier what size VFD for 5hp motor they recommended. I assumed 5hp, easy. The electrician corrected me: for a constant-torque load like a conveyor with a worm gearbox, the starting current can be heavier than the motor's nominal rating. According to the application notes from our VFD vendor, many drives need to be sized one frame up for that type of load. So we bought a 7.5hp VFD to run the 5hp motor. The extra $450 was worth it, but it wasn't in my original budget because I'd never asked the question.
I had already lived this lesson once. In 2023, we needed some servo motor wiring done on a labeling machine. I found a guy online for $800, less than half the quote from a local controls shop. He wired the power, but he didn't know how to configure the encoder. We paid him $800, then paid the controls shop $1,500 to undo his work and do it right. I should have seen the pattern before the reducer, but maybe I'm the kind of person who needs the same lesson twice.
What I'd tell my pre-2024 self
After five years of buying industrial parts, I've come to believe that total cost of ownership is the only honest way to compare suppliers. It's not a cliché. It's just accounting. The purchase order is only the first line of the story.
Single price is not a price. The PO number is just the first line of the invoice.
Here's the short version:
- Single price isn't a price. Include shipping, restocking, returns, expediting, and the time it takes to fix what was wrong.
- Verify dimensions and specs before you order. A 'compatible' part is not necessarily an exchange part.
- Ask the people who will install it what else they need. Motor, coupling, VFD, wiring. An incomplete order always costs more than a complete one.
- If someone asks what size VFD for a 5hp motor, don't answer without knowing the load. Constant torque is different from variable torque.
I still search for winsmith gear motors, and I still look for good deals. But 'good' now means the all-in price of having the right part in the right place at the right time. In my opinion, that's not just a procurement strategy. It's a way to keep the plant manager's phone from ringing.
One more thing. The phrase 'speed reducers' apparently confuses search engines. When I looked for winsmith gear motors last spring, I also got advertising for natural blood pressure reducers. Wrong kind. But after watching a month's worth of shipping costs disappear on one bad order, I could see why both audiences are looking for something to lower their stress.
