In 2023, I approved a gearbox rebuild quote for $2,100. The original equipment manufacturer had quoted $4,800 for the same job.   • A rebuild restores the speed reducer to original spec: measure bearing bores, check gear tooth contact, verify shaft runout, replace all wear items, and test under load.

The gap between those two definitions is where the money goes—and where it disappears.

I said "complete rebuild" to a vendor once. They heard "replace what's visibly broken." Result: the gearbox ran hot within a week. When we pulled it apart, the housing bore was 0.012" out of round and the new bearing was already brinelling. Nobody had measured the housing before installing it. We were using the same words but meaning completely different things—discovered this when the run test failed.

That measurement step is the most important part of a gearbox rebuild, and it's the one most likely to be skipped by a low-cost vendor. At continuous low speeds, lubrication and cooling behave differently—some gear reducers don't develop a proper oil film below a certain RPM. VFD output can also produce torque ripple that translates into gear chatter and accelerated tooth wear. And if you're running an AC servo motor through a VFD with fast acceleration ramps, the gearbox sees shock loading on every cycle.

One of our VFD-driven mixers went through three gearbox rebuilds in 18 months before we figured out the actual cause: the acceleration ramp was set so aggressively that the unit was getting hammered on every batch start. A mechanical problem that looked like a gearbox issue was actually a drive programming issue. No rebuild could have fixed that—the problem was upstream.

Everything I'd read about gearbox rebuilds said to compare quotes and trust the teardown report. In practice, I found something different: the teardown report from the previous failure was almost more valuable than the rebuild itself. It told us why the unit failed. The cheap rebuild vendor didn't even look at it. The good one asked for it before quoting.

The Real Cost of a Bad Rebuild

What I Ask Before Approving a Rebuild Quote

Here are the four questions that would have saved me thousands of dollars if I'd asked them sooner:

1. Did you do a failure analysis before quoting me? If they can't tell you why the original unit failed, they can't tell you whether their rebuild will stick. The best shops ask for the teardown report or offer to do one.

2. What gets replaced versus measured and reused? Get it in writing. Bearings, seals, and gaskets are always replaced in a real rebuild. Housings, shafts, and gears get measured and inspected. If "measure" isn't in the scope, walk away.

3. Do you run-test under load? A no-load bench test tells you almost nothing. The gearbox needs to be tested at operating torque to reveal issues like abnormal tooth contact or bearing installation problems.

4. What's your warranty, and what does it cover? This question sorts vendors faster than any other. A shop that stands behind its work answers directly. A shop that hedges probably knows why.

The gearbox sits between your motor—whether it's an AC servo motor or a standard induction motor—and the machine doing the work. It's the torque transfer point, and the quality of the rebuild directly affects production line reliability. And reliability is something your customers notice, even if they never see the gearbox.

I'm not saying every rebuild has to be premium-priced. I am saying that total cost of ownership—including downtime, double labor, and repeat rebuilds—is the number that matters. A "cheap" Winsmith gearbox rebuild that fails in 14 months isn't cheap; it's a payment plan for a more expensive one.

Get the full scope in writing. Ask why the old one failed. And price the job against your downtime rate, not just the PO value.
